The lazy consensus in Web3 gaming is that NFT speculation was a mistake and utility will fix everything. That is only half true. Speculation was not the disease; it was the first working customer acquisition channel. The disease was that most games sold financial assets before they had a balance sheet capable of supporting them. When Axie Infinity pushed marketplace volume into the billions during 2021, it proved that tradable game assets could create liquidity at global scale. When SLP then fell more than 99% from its peak, it proved that a game economy cannot outsource monetary policy to enthusiasm.

Today the market backdrop is less forgiving and more useful. ETH around $1,730.76 and SOL near $71.69 tell us risk appetite has returned, but not to the blind 2021 setting. Gas costs are no longer the principal blocker because Ronin, Immutable zkEVM, Polygon CDK chains, Arbitrum Orbit deployments and Solana can all settle gaming transactions cheaply enough for mainstream loops. The hard problem is not throughput. It is whether an NFT creates measurable economic value inside the game, or merely gives insiders a liquid exit before the fun starts.

The False Binary: Utility Versus Speculation

Utility and speculation are usually presented as opposites. In real markets, they are inseparable. A Counter-Strike skin has no combat advantage, yet Valve’s marketplace has supported durable demand for years because status, identity and scarcity have utility. A World of Warcraft raid item has utility but limited liquidity because Blizzard controls the economy. Web3 gaming adds a new variable: players can price future usefulness before the developer has delivered it.

The useful question is not whether an NFT has utility. It is whether the utility produces cash flow, retention or distribution that exceeds the volatility cost imposed by tradability. A sword NFT that increases damage by 5% may be bad design if whales buy advantage and casual players churn. A cosmetic land deed with no gameplay advantage may be excellent design if it turns guilds into unpaid acquisition teams and creates predictable demand for crafting materials. The NFT is only economically rational when it changes behavior that a normal database item could not change as effectively.

This is where many studios still think like token promoters rather than game operators. They list scarcity, interoperability and ownership as if those words automatically create demand. They do not. Scarcity without recurring utility is a one-time auction. Interoperability without standards and commercial incentives is a demo. Ownership without fun is a receipt.

What Axie Got Right, and What It Mispriced

Axie Infinity remains the case study because it succeeded before it failed. Sky Mavis built a native chain, Ronin, after Ethereum fees made small transactions uneconomic. That was the correct infrastructure call. It also created a breeding system that gave NFTs productive capacity: Axies were not merely collectibles, they were inputs in a yield loop. For a period, that loop aligned players, managers and guilds across the Philippines, Venezuela and other emerging markets.

The mispricing was structural. The economy treated growth as if it were permanent demand. SLP issuance expanded with gameplay while sinks depended on new entrants breeding Axies. When player growth slowed, the token became inventory with no marginal buyer. This is not a crypto-specific failure; it is the oldest problem in game economies, made faster and more visible by open markets.

The lesson is uncomfortable for Web3 purists: most economically useful game items should not be fully liquid at all times. Games need friction. They need binding, decay, repair costs, season resets, crafting destruction and non-transferable progression. If every asset can be dumped instantly, the rational player optimizes for extraction. If every asset is locked forever, the NFT is unnecessary. The design space is between those extremes.

The Architecture Matters More Than the Artwork

Web3 gaming economics are usually discussed at the asset layer, but the infrastructure layer determines what business models are viable. A game running on Ethereum mainnet cannot support high-frequency item upgrades, rentals or micro-rewards without abstracting gas. A game on Solana can process cheap transactions, but must manage wallet onboarding and state bloat. A game on an appchain gets sovereignty but inherits bridge risk and liquidity fragmentation. These trade-offs matter more than whether the dragon is animated.

Immutable’s bet on zkEVM is strategically sensible because it gives studios EVM tooling, passport-style onboarding and lower settlement costs while keeping Ethereum alignment. Ronin’s recovery after the 2022 bridge exploit shows the opposite lesson: vertical integration can work if the game network has enough captive demand, but security failures become brand events. Polygon’s gaming pitch has been distribution through enterprise relationships and low fees, while Solana’s pitch is latency and consumer apps. None of these architectures magically create a good economy, but they change the cost of experimentation.

Account abstraction is the underrated piece. ERC-4337 style smart accounts and embedded wallets let studios hide seed phrases, sponsor transactions and batch actions. That means NFTs can function as inventory infrastructure rather than crypto collectibles. If a player has to approve five transactions to upgrade a helmet, the economy is dead on arrival. If the chain interaction feels like a normal game action, the asset can become financially legible without becoming user-hostile.

A Better Framework: Three Balance Sheets

Every Web3 game should be evaluated through three balance sheets: the player balance sheet, the developer balance sheet and the network balance sheet. Most pitch decks show only the first, because rising floor prices are easy to sell. Serious investors should start with the other two.

  • Player balance sheet: What does the player spend, what can be earned, what is consumed, and what remains after 30 days? If the expected return is the main reason to play, the economy is a labor market, not entertainment.
  • Developer balance sheet: Does NFT liquidity reduce customer acquisition cost, increase retention, raise average revenue per paying user or create secondary-market fees? Since OpenSea moved away from strict royalty enforcement, studios cannot assume perpetual royalties as a treasury pillar.
  • Network balance sheet: Does the game generate transactions, stablecoin settlement, wallet growth and developer demand for the chain? A chain subsidizing fake activity is buying vanity metrics unless those users return without incentives.

The strongest model is not play-to-earn. It is own-to-participate, where NFTs grant access, status, governance over limited social spaces, tournament rights, creator tools or productive assets with capped emissions. The weaker model is mint-to-fund, where primary sales finance development and buyers become unpaid creditors hoping the studio ships into their liquidity needs.

Design Rules for NFT Utility That Actually Works

First, utility must be recurring but not inflationary. A land NFT that produces infinite resources is a central bank with no mandate. Better designs cap production, require maintenance, expose owners to strategic choices and destroy inputs through crafting or competition. EVE Online has survived for two decades because destruction is not a bug; it is the economic engine. Web3 games need the same respect for sinks.

Second, financial upside should attach to contribution, not passive ownership. If the best strategy is buying early and waiting, the game becomes a venture allocation contest. If the best strategy is organizing a guild, creating maps, winning tournaments, curating mods or operating in-game commerce, NFTs become coordination tools. This is why user-generated content matters. It turns NFTs from claims on scarcity into licenses for production.

Third, tradability should be segmented. Cosmetics can be broadly liquid. Competitive items may need level caps, durability decay or seasonal binding. Governance assets should vest or be reputation-weighted to prevent mercenary takeovers. Child-safe games may need restricted markets entirely. The correct answer is not maximum decentralization; it is credible neutrality where markets improve the game rather than cannibalize it.

Fourth, interoperability should be economic before it is technical. ERC-721 and ERC-1155 make ownership portable, but they do not make a spaceship meaningful in another game. True interoperability requires shared metadata standards, art pipelines, balance agreements and revenue sharing between studios. That will happen first inside publisher networks and gaming L2 ecosystems, not across the entire metaverse.

Web3 gaming will mature when studios stop asking what players can buy and start asking what players can build, risk, destroy and carry forward.

Market Signals: Follow Retention, Not Floor Price

The next cycle will produce many misleading charts. Daily active wallets can be inflated by quests. NFT volume can spike from wash trading. Token price can front-run exchange listings. The harder metrics are day-30 retention, payer conversion, average session length, net resource inflation, marketplace concentration and the percentage of assets owned by active players rather than treasury wallets or speculators.

Pixels on Ronin showed that simple social loops plus token incentives can attract large audiences, reportedly crossing seven-figure daily user peaks around its launch window. The open question is durability after incentives normalize. Illuvium, Parallel, Shrapnel, Big Time and The Sandbox all face different versions of the same test: can economic ownership deepen the game, or does it turn design decisions into investor relations?

I would underwrite Web3 games less like SaaS and more like emerging-market exchanges. Liquidity is valuable, but only if listings are high quality and market integrity is defended. A studio that allows bots, emission farming and unchecked asset inflation is no different from an exchange listing toxic paper. The winners will be ruthless about monetary discipline even when their communities demand higher rewards.

The Endgame: NFTs as Invisible Financial Rails

The irony is that NFT utility wins when users stop talking about NFTs. The asset should be visible when ownership, resale, lending, crafting or provenance matters, and invisible when the player is simply having fun. That requires better wallets, gas sponsorship, fraud controls, age-appropriate markets and compliance-aware stablecoin rails. It also requires founders who understand that an economy is a design responsibility, not a marketing layer.

Speculation will not disappear from Web3 gaming, and it should not. Speculation is how markets price future worlds. But the next serious studios will subordinate speculation to utility, not pretend they can abolish it. The investment edge is to avoid games where NFTs are the product and back games where NFTs make the product harder to copy. Scarcity can launch a community. Only utility, discipline and architecture can keep it alive.
